Clarify Data Ownership When a Delivery Team Cannot Validate Inputs
A delivery director can address uncertain project data by naming source owners, validation steps, and the decision that depends on the information.
A delivery team can analyze only the information it has received. When key inputs are incomplete or disputed, the delivery director should name the problem early and ask the client to identify the owner who can validate the source. The issue is rarely solved by making a quiet assumption in a project workbook.
Describe what data is missing, what the team can and cannot conclude without it, and which milestone or decision is affected. Ask the sponsor whether the source owner can provide clarification or whether the governance group should choose a different path. Keep the record factual and avoid attributing blame to a client team.
In a fictional review, sponsor Ahmed says, “Why is the forecast late? You already have the numbers.” Director June replies, “We have three extracts with different customer counts. The finance analyst can explain the approved reporting definition, and that definition affects the forecast range. Can we bring the analyst and data owner into tomorrow’s review?” Ahmed agrees and asks whether the team can continue other work. June says, “Yes. We can complete the scenario structure while the client validates the source, then document which values the sponsor approves for the forecast.”
For practice, write a short data issue note with the source, inconsistency, affected decision, and requested owner. Roleplay a sponsor who asks the team to choose a number. Review whether you made the consequence understandable and proposed an efficient route to client validation.
