Discuss Tokenization as an Operating Decision
Keep a tokenization conversation tied to ownership and migration work.
Tokenization questions often arrive after a technical leader has inherited old checkout code and unclear ownership of stored credentials.
A technical review should include the product owner, the engineer responsible for stored credentials, and someone who understands customer support consequences. Ask which customer actions could be affected if a token is unavailable or a migration stalls. Write those answers in the plan. The seller earns credibility by naming an uncertainty early and asking the customer to decide how much testing is appropriate.
Ask where credentials are used, who maintains the integration, and what change would create the least disruption for customers. A fictional marketplace might have web checkout, mobile checkout, and partner APIs with separate release calendars.
Do not claim a migration is simple or describe security implications beyond approved technical guidance. Practice a response to “Can you move every saved card next month?” that identifies systems, approvals, and a technical review.
Close by agreeing on the first integration to inspect and the people who must approve the plan.
Have the seller draw the credential journey from saved card to checkout. Coach them to circle unknown systems and ask who owns them, instead of assuring the buyer that migration complexity is routine.
