Coach Conversion After a Traffic Surge
Use observed floor behavior to help a store manager respond when traffic rises and conversion falls.
Higher traffic and lower conversion call for observation before blame. A district manager should review the floor set, replenishment workload, staffing mix, and a few complete customer interactions. The goal is one behavior the store leader can see and coach during the next shift.
Manager Celia said, “How can you blame the team when stock is everywhere?” District manager Theo replied, “The replenishment load is real, and I want to account for it. During my visit I saw three shoppers wait while associates finished cartons. Two new associates have not yet practiced the opening questions. Which coverage point can you change first?” Celia suggested assigning one person to the floor during the rush. Theo said, “Let’s test that for the next three peak periods and listen for a greeting and discovery question in each observed interaction.”
The conversation uses facts the leader can act on. A conversion number alone cannot explain behavior. Record the traffic period, operating constraint, observation, and proposed practice. Follow up with the same measure after the test so the store learns whether the change helped.
Bring a manager a short observation log containing traffic counts and three customer interactions. Ask them to choose one coaching focus and one shift commitment. Review whether they linked the commitment to observed behavior. That focus keeps the discussion specific.
At the follow up, ask the leader to bring one example where the new coverage plan failed. That example can reveal a staffing or floor set constraint that needs a different operational response.
