Start by finding out what managers used to do, what they have stopped doing, and which seller moments now receive too little attention.
In a fictional discovery call, Tessa, a chief revenue officer, tells Omar, “Each manager now has fourteen reps, so coaching has become uneven.” Omar asks, “What did a useful coaching week look like before the reorganization?” Tessa says managers listened to one call per rep and rehearsed the next difficult conversation. Good discovery turns a broad capacity concern into an observable workflow. Learn the meeting cadence, the available call evidence, and the manager behavior leaders want to preserve. A pilot should test a routine that managers can actually repeat. The customer can then review participation and manager feedback before expanding the approach.
Make a simple map with three columns: former coaching habit, current constraint, and possible meeting where practice could occur. Use it in a roleplay with someone who answers vaguely. Keep asking for one calendar event and one observable behavior. The map will help you make a proposal that fits the customer’s operating reality.
